How a 5-person SaaS team uses AI to punch above its weight
We never hired the people other companies need. Two co-founders, two support specialists, and one person who holds everything else together. Here's what that actually looks like.

At RevenueHunt, we run a seven-figure SaaS with five people. Two co-founders. Two support specialists. One person who holds everything else together — marketing, docs, SOPs, QA, billing. No VPs. No departments. No senior engineer on staff.
We compete against Octane AI (venture-funded), Jebbit (funded, then acquired), Presidio (50+ employees), and over 100 other quiz apps on the Shopify App Store. We rank first with the most reviews. Five people against all of that.
The standard playbook says a company at our revenue should have 15-25 people. A head of engineering. A head of marketing. A customer success team. QA. DevOps. Someone whose title has “growth” in it.
We skipped all of that. Not because we’re against hiring — because we never needed to. AI fills the gaps that used to require headcount.

What follows is how a real team uses AI across every function, what it can’t do, and where the bottleneck shifts when you replace bodies with intelligence.
Development
This is where AI changed the most. My co-founder and I handle all development. Between us and Claude Code, we ship at the velocity of a team three times our size.
What AI handles:
- Feature implementation — describe what you want, get working code. Not perfect code, but working code that’s 80% there. The last 20% is where the engineering skill matters.
- Code review — the /review-staged skill runs two independent AI reviewers in parallel (security + architecture), cross-references findings, and produces a consolidated report. No senior engineer needed for the first pass.
- Bug investigation — paste the error, get the diagnosis. AI is remarkably good at tracing through code paths and identifying root causes.
- Refactoring — “simplify this module” with full context produces better results than most junior developers would.
- Documentation — internal docs, API docs, changelog entries. AI writes them, we edit.
What AI can’t do:
- Architectural decisions. AI can implement any architecture you describe. It can’t tell you which architecture is right for your specific constraints, growth trajectory, and team capabilities. That’s judgment.
- Complex state management. Multi-step workflows with side effects, race conditions, and edge cases — AI generates plausible code that breaks in production. The debugging loop on complex stateful systems is still human work.
- Product direction. AI doesn’t know your customers. It doesn’t feel the frustration of a support ticket pattern. It can’t tell you “this feature request from 50 merchants is actually the same underlying problem.” That pattern recognition comes from living inside the business.
Support
Two dedicated support specialists handle thousands of merchants. AI is their force multiplier, not their replacement.
What AI handles:
- Quiz Copilot — an AI chat assistant built into the app, grounded in our entire documentation. Merchants ask it anything — how to link products to quiz choices, how to customize CSS, how to set up Klaviyo email flows, why their recommendations aren’t working. Think Shopify’s Sidekick, but purpose-built for our product. It handles the first response before a human ever sees the ticket, and it resolves a significant chunk of questions on its own.
- First-response triage — for tickets that get past Copilot, AI categorizes, drafts initial responses, and surfaces relevant docs for the support team
- Knowledge base maintenance — identify gaps in documentation based on recurring questions
- Translation — we serve merchants globally. AI handles translations for non-English support
What stays human:
- Support calls. Merchants get on a call with a real person. That’s non-negotiable. Complex problems need a conversation, not a ticket.
- Loom videos. When a merchant’s issue would take three paragraphs to explain in text, we record a 2-minute Loom walkthrough instead. One video is worth a thousand words — and merchants remember that you took the time.
- Nuanced merchant problems. “My quiz isn’t converting” requires understanding their specific store, their products, their customer base. AI can’t do that contextual analysis.
- Escalations. Frustrated merchants need a person, not a bot. The moment a conversation gets emotional, a human takes over.
- Relationship building through one-on-one calls. Our best merchants stay because of the relationship, not the product. That’s why we’re the most reviewed quiz app in the Shopify App Store — every review is a merchant who felt heard. AI doesn’t build that.
Content and marketing
There’s no marketing department. Content is written by me (with AI assistance) or generated directly by AI and edited.
The workflow:
- Blog posts — I write with AI as a research assistant, first-draft generator, and editor. The /tone-of-voice skill enforces consistent brand voice. The /ai-rank skill optimizes for LLM answer engines and AI agents.
- Competitor analysis — AI monitors competitor pricing pages, feature updates, and App Store listings
- Email sequences — AI drafts, I edit and approve
- Newsletters — AI helps structure and draft, I add the perspective and hit send
What stays human: the opinions. AI can write competent marketing copy. It can’t have a contrarian take. It can’t say “this is what everyone gets wrong” from genuine experience. The voice is mine. The intelligence is the machine’s.
Operations
One person handles everything else — billing, vendor management, process documentation, marketing support, QA.
AI assists:
- Process documentation — describe a workflow verbally, AI produces the SOP
- Data analysis — “how many merchants in the $99 plan churned last quarter and what did they have in common?”
- Financial modeling — scenario planning, pricing analysis, unit economics calculations
The skills I use daily
This is the practical layer. Each of these is a Claude Code skill — a reusable AI-powered workflow that runs in the terminal.

These aren’t toy demos. They’re production tools I use every day to run a business with five people that would otherwise need fifteen.
Why we deliberately slow down
Everyone’s racing to ship more with AI. More agents, more autonomy, more output. We went the other direction.
Here’s what we learned the hard way: when you let an agent run unsupervised for long enough, it starts duplicating code that already exists. Not because it’s stupid — because it can’t see the whole codebase at once. It writes a new utility function instead of finding the one you already have. It picks a different error handling pattern than the one established three files over. Each decision is reasonable in isolation. Together, they rot the codebase from the inside.
The fix wasn’t better prompts. It was less autonomy and more review. Architecture is human. API design is human. The agent implements within boundaries we set, and every change goes through /review-staged before it merges. Mario Zechner wrote a sharp piece on this — the whole industry is learning this lesson right now.
Being slow is the point. Slowness is the quality gate. It doesn’t matter who wrote the code — the person who commits it owns it. Same principle everywhere: the person who hits “send” on a Klaviyo campaign owns that email, even if AI drafted every word. The person who merges the PR owns that code, even if an agent wrote every line. AI generates. Humans are accountable. That’s not a limitation of the workflow. It’s the reason the workflow works.
The review step gives us time to ask whether we need the feature at all, to notice when complexity is creeping in, to keep the codebase small enough that we still understand it. Five people can only run a seven-figure product if the code stays simple. The moment it doesn’t, we’d need to hire — and that defeats the entire model.
The bottleneck shift
The “AI replaces your team” narrative gets the bottleneck wrong.
AI doesn’t remove bottlenecks. It moves them. When execution becomes cheap, the bottleneck shifts to:
Judgment. What should we build? What should we ignore? Which customer request is a pattern and which is noise? AI gives you the capacity to build anything. It doesn’t tell you what’s worth building.
Taste. AI-generated content is competent. It’s rarely distinctive. The difference between a blog post that gets shared and one that gets ignored isn’t the grammar — it’s the perspective. The take. The specificity that only comes from doing the thing.
Context. AI doesn’t know that this particular merchant has been with you since 2020 and generates $50K/year in platform revenue, so when they ask for a feature, you listen differently. AI doesn’t know that the competitor who just launched a new feature will abandon it in 3 months because they always do. That context is accumulated, human, and irreplaceable.
The founders winning with AI in 2026 aren’t the ones who replaced every function with a prompt. They’re the ones who know what to automate and what to protect.

The margin difference between a 15-person company and a 5-person company at the same revenue is the entire point of bootstrapping. The product isn’t the moat — distribution is. AI just makes the team that owns the distribution even leaner. No investors means no pressure to hire ahead of need. AI means you never need to.

Can AI really replace a senior engineer?
No. AI replaces the output of 2-3 junior-to-mid engineers. Architectural decisions, complex debugging, and system design still need human expertise. What AI does is make a senior engineer 3-5x more productive by handling the implementation layer.
What AI tools do you use?
Claude Code as the primary development and productivity tool, with custom skills for specific workflows (code review, content optimization, brand voice, research). We also run pi-mono as a dev bot on Discord — we send it bugs, support tickets, and feature requests, and it responds with draft pull requests, doc updates, and code fixes. It’s like having a junior dev on call 24/7 that the whole team can talk to without leaving the chat. The total cost is $5K-12K/year — less than one month of one employee’s salary.
How do you handle quality without a QA team?
AI code review catches the obvious issues. Automated tests catch regressions. The two co-founders review each other’s work. And the person who holds everything together joins QA on deploys — an extra pair of eyes that catches what the developers miss because they’re too close to the code. Plus, a product used by thousands of merchants generates immediate feedback when something breaks. The feedback loop is tighter than any formal QA process.
Is this sustainable at scale?
We’ve been doing this for years. The team hasn’t grown beyond five because the need hasn’t emerged. If revenue doubles, we might add one more person. Maybe. The AI capabilities improve faster than our needs grow.
